Your Best Decisions Are Made Early. Here Is Why.

The Israeli parole study is one of the most striking data points in behavioral economics. Researchers Shai Danziger, Jonathan Levav, and Liora Avnaim-Pesso analyzed over a thousand parole board decisions across an Israeli court system. They found that the likelihood of receiving a favorable ruling started at around 65% at the beginning of each session and dropped to nearly 0% just before a break. After a food break, it reset to around 65% and dropped again.

The judges were not consciously being harsher as the session continued. They were experiencing decision fatigue — the cognitive degradation that comes from sustained decision-making — and defaulting to the safest, lowest-effort choice: deny.

What Decision Fatigue Actually Is

Every decision you make draws on a finite pool of executive function resources — specifically, the prefrontal cortex's capacity for deliberate evaluation, impulse control, and complex processing. This pool depletes as you use it.

Decision fatigue produces two characteristic failure modes. First, you start making worse decisions — taking shortcuts, relying on heuristics that don't apply, becoming less sensitive to important distinctions. Second, you default to the status quo — the no-decision option — because decisional effort requires resources you no longer have.

The judicial finding is alarming precisely because these were professionals with strong incentives to make good decisions, trained extensively, doing their jobs consciously. Fatigue overrode all of that. The same happens to you in your own decisions, every day.

The High-Stakes Window

Decision quality is highest in the morning, following adequate sleep, before significant cognitive demands have depleted your resources. This is the window for your most consequential judgments: strategic choices, important conversations, complex analysis, creative work that requires sustained evaluation.

The default for most knowledge workers inverts this. Mornings are spent in meetings and email — tasks that deplete decision-making resources before the important work begins. By the time they get to the meaningful stuff, they're already running on fumes.

The deliberate inversion: protect the morning for your most demanding, consequential work. Move email and reactive tasks to the afternoon, when those lower-decision-quality hours are less costly.

Reducing the Decision Volume

The other approach: reduce the number of decisions you make, rather than trying to make the same number better.

Routines work because they convert repeated decisions into automated behavior. You don't decide whether to brush your teeth; you just do it. The cognitive cost is minimal. The same principle can be applied to any repeated decision: what to eat, what to wear, when to train, how to start the workday.

Barack Obama and Mark Zuckerberg have both described deliberately limiting their wardrobe choices to reduce daily decision volume. This sounds extreme, but the underlying principle is sound: every trivial decision burns some fraction of your decision-making capacity. Minimizing them conserves capacity for the decisions that actually matter.

The Glucose Connection

Early research on decision fatigue linked it to blood glucose depletion — hence the Israeli judges' improved decisions after a meal break. This specific mechanism has been contested in subsequent research (the effect seems more complex than simple glucose depletion), but the general phenomenon of cognitive resource depletion and the benefit of breaks and nutrition during demanding cognitive work remains well-supported.

The practical implication: eating something before a period of important decision-making is not indulgent. It's maintenance. The high performers who skip lunch to "power through" are often degrading their decision quality in the hours that follow.

Structure Your Day for Your Brain

Your brain has a daily arc of cognitive performance. Work with it, not against it.

Hard decisions and demanding creative work in the morning, before depletion. Administrative, reactive, and routine work in the afternoon, when it costs less. Recovery — real breaks, not switching between demanding tasks — between intensive periods. Physical activity to partially reset cognitive resources. Sleep to fully restore them.

This is not a luxury optimization. It is understanding your primary performance tool and using it accordingly.
